Shipping Staging-First Changed How We Review Code

Notes from running a staging integration branch in front of main for a quarter — what worked, what didn't, what we'd change.

Shipping Staging-First

We switched to a staging-first workflow a few months ago. The basic shape:

  • feature/* branches open pull requests against staging
  • CI runs on every push to staging
  • A human promotes staging to main after each integration cycle

What changed

Reviewers started looking at the interaction between PRs, not just the diff at hand. Bugs that only manifested when two features landed back-to-back got caught before they reached main.

What didn't

The promotion step still needs a human. We haven't found a way to safely automate it.

What we'd tweak

Make the staging workflow louder in onboarding docs.
